The Manager and Trainer should work towards achieving the below learning objectives during the on-top training & practice-on-shift culminating in a passed validation.
Learning Objectives: How to delegate & follow up on daily responsibilities & tasks to increase store performance & Juicer capabilities
1. Master Elderflower Management – Learn how to delegate tasks & responsibilities effectively to optimize store performance.
2. Activate Juicer Ownership – Assign tasks with clear expectations to increase engagement and accountability.
3. Implement the 3 Phases of Delegation – Set expectations, define timing, and follow up to ensure execution.
A core skill to master as a Manager, is how to optimise the store while you’re on shift. This module will teach you how to utilise the resources available & get the most out of the team to maximise performance.
The basic concept of Elderflower Management is about assigning small responsibilities to each Juicer to accomplish more overall with the team. Like when we mix concentrated elderflower with water to create more, we also need to distribute responsibility across all Juicers to get more done consistently and with better quality in each task.
Elderflower Management is about learning how to work smarter not harder by delegating basic responsibilities or tasks to everyone on shift. This delegation not only raises the quality of task execution but will also increase your own capacity as a Manager.
The main reason why a Manager should use Elderflower Management as a day-to-day tool is; to accomplish more throughout the shift while maintaining a solid overview to make the store run smoothly. Giving a clear responsibility to a Juicer can activate their ownership at work and the store in general. At the same time, the Manager will be released from constantly reminding everyone to do the task.
Example: Assigning a Juicer to be responsible for the Customer Area each day. One Juicer is the clear day-to-day advocate for the importance of maintaining the Customer Area. Delegating this task to the Juicer will create positive effects:
- The Customer Area will always look great, and if not, it is clear who to follow up with
- The Manager will have more capacity (time) to keep an overview of other areas of the store, when they don’t need to worry about the Customer Area
When delegation is done well by the Manager, it can create some further bonus effects:
Juicer Motivation
When the Juicer is activated, they will have more purpose at work and feel their efforts are significant while also learning more about what it takes to operate a store.
Team Engagement
Everyone is more like to feel happy at work and feel a part of a team, when each team member is contributing to make the store run smoothly
Pipeline
By delegating out tasks, the Manager will be able to identify which Juicer takes the most ownership to do the task well. This gives the Manager an opportunity to acknowledge their good work, and can also be a good indication of a potential pipeline candidate.
One Manager only has a normal work day to accomplish their tasks and agenda, that doesn’t have to do with making products. If the Manager can manage to distribute more of their tasks to the team and let the Juicers contribute more individually, the over all store performance will increase (even though if it means the Manager actively does “less” themselves”:
It’s easier said than done! What is needed to make this happen is first activate the Juicer and then to be present as a Manager to keep the overview:
Before instructing the team, you will first need to understand The 3 Basic Phases of Delegating Tasks:
THE 3 BASIC PHASES OF DELEGATING TASKS
1) EXPECTATIONS
2) WHEN
3) FOLLOW UP
It is impossible for a Juicer to execute a task without clear instruction first. This means that to successfully delegate a task, you will need to fully inform the Juicer about your expectations. So, before assigning any task, the Manager should aim to walk-through the task with the Juicer while explaining “The Why”.
Example: Before making a Juicer responsible for the Customer Area, the Manager will walk-through all guest areas showing how they would like all areas to look. At the same time, the Manager explains that keeping our guest areas tidy throughout the day ensures that all guests entering receive the same good 1st impression of the store. By giving this “Why” to the Juicer, it leaves a lasting impression for them to remember whenever a guest enters the store… “How does the Customer Area look??”
Next is to agree on when the task should be carried out and the frequency throughout the shift.
Example: Whenever all orders on the List are made, the Juicer should check the Customer Area.
Once a task is assigned, the Manager has the responsibility to check up regularly throughout the shift. This is to either guide, acknowledge or give feedback on how well they are handling the responsibility.
Example: If you see the Juicer checking the Customer Area once the List is finished, show that you recognise them for doing it. On the other hand, if the Juicer isn’t activating themselves, you may need to remind them. At least once during the shift, the Manager should also look through all guest areas in more detail. This is to provide proper feedback to the Juicer on how well they are upholding their responsibility.
Following up also shows the Juicer how important their responsibility is to the store, which gives purpose for the Juicer to continue performing well with it.
The result of delegating the basic tasks to your team is that eventually you will have increased your own capacity as a Manager and achieve a better overview of the store. Meaning you can now spread your leadership across the entire team, which is the core purpose of Elderflower Management.
Learning objectives in practice:
Practice delegating tasks effectively - Give juicers tasks and responsibilities and follow the 3 phases of delegation.
Following exercises must be carried out as part of the training:
