XonShift

Introduction

We have created a system to perform at our full potential as a team behind the bar. We want it to be challenging so it forces the individuals to step up their game and work as a team. We can see that when we are slightly under the ideal team grid, we ignite as a group and work to our full potential following the XonShift and XonStation strategies. These systems provide each Juicer with a set of responsibilities that need to be followed precisely. It breaks down the different sequences of advanced movements, to more simple movements in the product making chain.

Schedule

The Training schedule shows how the XonShift module is trained, starting with the theoretical understanding, then the practical execution, ending with a follow up.

The on top minutes are scheduled as listed below:

Step 1: XonStation Theory - 2x15 minutes for Trainer and Prospect

Step 2: XonShift Theory - 2x15 minutes for Trainer and Prospect

Adding up to a total of 1 hour on top

Step 1: XonStation Theory

Take the Prospect through all XonStation strategies, while explaining the beneficial effects of how the workflow is improved when the XonStation strategies are followed. Empathise how we can keep up a high pace and thereby should be able to deliver all orders within the Correct Waiting Time, which ultimately gives our guests a good experience and minimises Bad App Ratings.

Schedule the training of XonStation theory so it will take 15 minutes to take the Prospect trough all stations.

XonStation

In situations where multiple juicers are working on a workstation, certain roles have to be covered to let the team work in the most efficient way.

XonShift

Step 2: XonShift Theory

After the theoretical walkthrough of XonStation is done, take the Prospect through the drawings of 1-3 onShift. Explain the Prospect the workflow and how XonStation interacts with the given situations of working 1-3onShift. Make sure to empathise the key factors from 1-3onShift, to ensure the Prospect understands the theoretical learnings from 1-3onShift.

Make sure to stress the fact of:

  • Moving with a Purpose = Make a juice while the sandwich bread is toasted
  • Slow is Smooth, and Smooth is Fast = making sure the Prospect will always pace themselves but never stress out in busy periods

Schedule the training of XonShift theory so it will take 15 minutes to take the Prospect trough 1-3onShift.

1onShift

When working 1onShift the priority of the Juicer should be as following:

Step 1: Kill the Queue
Take all orders before making orders

Step 2: Wash hands
Always wash hands after operating the Till

Step 3: Place bread in the grill
Why first? Because while the bread is toasting we can multitask > Move with a Purpose.

Step 4: Make the juice
While the bread is toasting, you have time to make the juice. Let the juice blend (pulse or 20sec).

– Flip the bread –

Step 5: Make the espresso shot

Step 6: Make the sandwich

Step 7: Pour the juice
Pour the juice fast. Clean blender and lid.

Step 8: Finish the coffee

Step 9: Send out the order

Key factors when working 1onShift

1) Keep Calm
It can feel busy, when working 1onShift. Remember to keep calm and inform the guests about waiting time. “Slow is smooth and smooth is fast”.

2) Welcome and activate all guests
Even though you are in the middle of making products, you still have to welcome every guest entering the store.

3) Execute the Queue
Always execute the Queue before making any orders.

2onShift

When working 2onShift, the priority of the Juicers should be as following:

Product Juicer
1st Priority: To handle all product making of all orders
2nd Priority:  Welcome guests and Send out/package full orders

Till Juicer
1st Priority: Kill the Queue and take orders immediately when a guests enters the store
2nd Priority: Till Juicer will help package and send out full orders and make products to balance out the stations

3onShift

Product Juicer 1 (Juice)
1st Priority: To handle all products on the Juice station
2nd Priority:  Send out full orders

Product Juicer 2 (Sandwich)
1st Priority: To handle all products on the Sandwich station.
2nd Priority:  Send out full orders

Till Juicer
1st Priority: To take all orders and activate XonTill if the queue exceeds more than 3 guests
2nd Priority: Till Juicer will help package and send out full orders and balance out the stations

Balancing out the stations is key in this strategy. The product Juicers will balance the stations and help each other out (teamwork) to make sure products from all stations are ready simultaneously. Furthermore, they will also cover the coffee station when needed.

Step 3: XonStation Practical

With the theoretical understanding in place, the Trainer will now take the Prospect through a practical training. This is done by teaching the Prospect all positions ofXonStation on all workstations.

Each role of 2onStation will be trained for 5 minutes each, this is done to ensure the Prospect understands the practical workflow of the XonStation strategies.

2onTill:

  • Till Juicer = 5 minutes
  • Product Making Juicer = 5 minutes

2onSandwich

  • Sandwich Maker = 5 minutes
  • Bread Provider = 5 minutes

2onJuice

  • Juice Maker = 5 minutes
  • Juice Pourer = 5 minutes

2onCoffee

  • Espresso Juicer = 5 minutes
  • Milk Juicer = 5 minutes

Step 4: XonShift Practical

The trainer will now train the XonShift strategies 1-3onShift. When training XonShift, you will go through 1,2 and 3 onShift. The Trainer will plan a shift for the Prospect Juicer where 3 Juicers are present on Shift (including the prospect Juicer). The Prospect Juicer will be trained through the different workflows and strategies starting with 3onShift.

3ONSHIFT
Train 3onShift for 30 minutes:

  • Till Juicer = 10 minutes
  • Sandwich Maker = 10 minutes
  • Juice Maker = 10 minutes

Make sure the Prospect covers all 3 positions and learns the importance of Balancing out Stations.

2ONSHIFT
When 3onShift has been trained, the 3rd Juicer will then leave the bar in order to let Trainer practice 2onShift with the Prospect Juicer.

Train 2onShift for 30 minutes:

  • Till Juicer = 15 minutes
  • Product Juicer = 15 minutes

Make sure the Prospect covers both positions of 2onShift.

1ONSHIFT
When 2onShift has been trained, the Trainer will then leave the bar to let the Prospect Juicer practice 1onShift. Tell the Prospect Juicer to follow the workflow cycle starting from the Till area ending at the Send Out area.

Help and support the Prospect Juicer verbally and enter the bar to help product making if Correct Waiting Time (CWT) isn't in order.

  • 1onShift = 30 minutes

Now train the remaining XonShift strategies depending on how many juicers that are operating daily.

Example: If your store operates with 9onShift in rush periods, train the Prospect in 4-9onShift.

Step 5: Teach the Teacher

Sum up all the learnings from XonStation and XonShift. Explain why it’s inevitable to follow the XonStation/XonShift strategies daily to keep up a high work efficiency. Ensure that the Prospect understands that when we not only work fast, but also work efficient we are more likely to perform on other key factors as well. We will keep up with Correct Waiting Time leading to great guest experiences. Our guests will then be more likely to return, which leads to a higher turnover. Higher turnover ultimately results in more juicers on shift.

TEACH THE TEACHER
Recap by the end of the XonStation and XonShift training using “teach the teacher” (The Prospect Juicer needs to explain what each sentence or word means):
• XonTill:  When and how to active XonTill?
• XonSandwich: What are the roles and their responsibilities?
• XonJuice: What are the roles and their responsibilities?
• XonCoffee: What are the roles and their responsibilities?
• 1onShift: What is the workflow cycle and key factors?
• 2onShift: What roles and priorities are there?
• 3onShift: What roles and priorities are there?

Step 6: Follow Up Exam

Follow up with the Prospect 1 week after the training is done. Repeat Teach the Teacher and make sure the Prospect is confident and able to execute all XonStation and XonShift strategies.

The Prospect will show the Trainer that they master the XonShift and XonStation strategies, that corresponds to the number of Juicers on shift through a practical execution on shift for 30 minutes.

The Trainer will now validate the Prospect on their theoretical and practical execution of XonStation and XonShift strategies.

4-9onShift

Following descriptions are guidelines on how to act behind the bar when being 'X' amount of Juicers on shift.

4onShift

When working 4onShift, same strategy is used as in 3onShift with an additional Joker.
The priority of the Joker should be as following:

Joker

This role is to be filled by the most experienced juicer on shift

1st Priority: Till
When 3 or more in queue, 2onTill is activated to Kill The Queue (KTQ)

2nd Priority: Packaging and Send Out
When queue line is killed, the till joker will package and send out all to-go orders and in-store orders

3rd Priority: Products
In between orders, the Joker will help out balancing the stations either by pouring beverages or wrapping sandwiches

5onShift

When working 5onShift each work station (Till, Juice, Sandwich) will be covered by 1 responsible Juicer. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

Till Joker

Covered by the SM or the 2nd most experienced juicer on shift

1st Priority: Till
When 3 or more in queue, 2onTill is activated to Kill The Queue (KTQ)

2nd Priority: Products
When queue line is killed, the till joker will step in as bread provider

6onShift

When working 6onShift, we have 2onSandwich, 1onJuice and 1onTill.

When queue line is killed, the Till Joker will help killing the list by balancing out the stations

7onShift

When working 7onShift, we have 2onSandwich, 1onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

Till Joker

Covered by the SM or the 3rd most experienced juicer on shift

1st Priority: Till
When 3 or more in queue, 2onTill is activated to Kill The Queue (KTQ)

2nd Priority: Products
When queue line is killed, the Till Joker will help killing the list by balancing out the stations

8onShift

When working 8onShift, we have 2onSandwich, 2onJuice, 1onTill and 1onSendOut.

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

1st Priority: To handle all products on the Juice station and to send out full orders.

Product Juicer 2 (Sandwich)
1st Priority: To handle all products on the Sandwich station.

Till Juicer
1st Priority: To take all orders and activate XonXtill if the queue exceeds more than 3 guests. When the queue is killed, the Till Juicer will help balancing out the stations.

‍Step 6: Follow Up Exam

Follow up with the Prospect 1 week after the training is done. Repeat Teach the Teacher and make sure the Prospect is confident and able to execute all XonStation and XonShift strategies.

The Prospect will show the Trainer that they master the XonShift and XonStation strategies, that corresponds to the number of Juicers on shift through a practical execution on shift for 30 minutes.

The Trainer will now validate the Prospect on their theoretical and practical execution of XonStation and XonShift strategies.

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

1st Priority: To handle all products on the Juice station and to send out full orders.

Product Juicer 2 (Sandwich)
1st Priority: To handle all products on the Sandwich station.

Till Juicer
1st Priority: To take all orders and activate XonXtill if the queue exceeds more than 3 guests. When the queue is killed, the Till Juicer will help balancing out the stations.

‍Step 6: Follow Up Exam

Follow up with the Prospect 1 week after the training is done. Repeat Teach the Teacher and make sure the Prospect is confident and able to execute all XonStation and XonShift strategies.

The Prospect will show the Trainer that they master the XonShift and XonStation strategies, that corresponds to the number of Juicers on shift through a practical execution on shift for 30 minutes.

The Trainer will now validate the Prospect on their theoretical and practical execution of XonStation and XonShift strategies.

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

1st Priority: To handle all products on the Juice station and to send out full orders.

Product Juicer 2 (Sandwich)
1st Priority: To handle all products on the Sandwich station.

Till Juicer
1st Priority: To take all orders and activate XonXtill if the queue exceeds more than 3 guests. When the queue is killed, the Till Juicer will help balancing out the stations.

‍Step 6: Follow Up Exam

Follow up with the Prospect 1 week after the training is done. Repeat Teach the Teacher and make sure the Prospect is confident and able to execute all XonStation and XonShift strategies.

The Prospect will show the Trainer that they master the XonShift and XonStation strategies, that corresponds to the number of Juicers on shift through a practical execution on shift for 30 minutes.

The Trainer will now validate the Prospect on their theoretical and practical execution of XonStation and XonShift strategies.

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:

1st Priority: To handle all products on the Juice station and to send out full orders.

Product Juicer 2 (Sandwich)
1st Priority: To handle all products on the Sandwich station.

Till Juicer
1st Priority: To take all orders and activate XonXtill if the queue exceeds more than 3 guests. When the queue is killed, the Till Juicer will help balancing out the stations.

‍Step 6: Follow Up Exam

Follow up with the Prospect 1 week after the training is done. Repeat Teach the Teacher and make sure the Prospect is confident and able to execute all XonStation and XonShift strategies.

The Prospect will show the Trainer that they master the XonShift and XonStation strategies, that corresponds to the number of Juicers on shift through a practical execution on shift for 30 minutes.

The Trainer will now validate the Prospect on their theoretical and practical execution of XonStation and XonShift strategies.

4-9onShift

Following descriptions are guidelines on how to act behind the bar when being 'X' amount of Juicers on shift.

4onShift

When working 4onShift, same strategy is used as in 3onShift with an additional Joker.
The priority of the Joker should be as following:

8onShift

When working 8onShift, we have 2onSandwich, 2onJuice, 1onTill and 1onSendOut.

9onShift

When working 9onShift, we have 3onSandwich, 2onJuice, 1onTill and 1onSendOut. Furthermore, 2 Jokers will be present. The priority of the Jokers should be as following:
